How to Create a Direct Booking Strategy (Without Losing OTA Volume)
Every OTA commission is money that didn't have to leave your business. A direct booking strategy reduces that leakage — but it's not a replacement for OTA volume, and treating it like one is the most common mistake hosts make when trying to build one.
Why direct bookings matter
- No OTA commission — the difference between a 15% platform fee and a direct payment processor fee (typically 2–3%) is real margin
- You own the guest relationship — email addresses and contact details for repeat-guest marketing, which OTAs generally don't hand over
- More control over policies — cancellation terms, minimum stays, and communication style aren't constrained by a platform's rules
The building blocks
A booking-capable website or page
Doesn't need to be elaborate — a simple page with your property, availability, and a working payment flow is enough to start. It does need real-time availability, not a static calendar someone has to update by hand.
Payment processing
A standard payment processor (Stripe and similar services are common choices) that handles the transaction securely, with your normal deposit and cancellation terms applied.
A way to reach past guests
Email is still the most effective channel here — a simple "book directly next time and save" message to guests who've already stayed with you converts far better than any cold outreach ever will.
Incentives that actually work
- Repeat-guest discount — a modest percentage off for guests who've stayed before and book directly
- Small perks OTAs can't easily offer — early check-in, a welcome basket, flexible cancellation on a direct booking specifically
- Referral incentive — a discount for the referring guest and the new guest both
Avoiding the rate-parity conflict
Some platforms have rate-parity expectations that limit how much cheaper a direct booking can be advertised as, compared to the same dates on their platform. Rather than deeply undercutting your OTA rate, lead with value-adds (perks, flexibility, guest relationship) instead of a steep price difference — it avoids potential policy conflicts and still gives guests a real reason to book directly.
Where to start
- Set up a simple booking-capable page with real-time availability
- Email your last 12 months of past guests with a modest repeat-guest incentive
- Add a subtle mention of direct booking in your post-stay messaging (never inside a platform's own messaging system, where that's against policy)
- Track how many direct bookings come from repeat guests versus new visitors, and adjust incentives based on what's actually converting
Direct bookings sync into the same unified calendar as every other channel. No separate spreadsheet, no manual blocking.
